Situation: An Acquisition Plus Expansion into New Markets
A $400M commercial kitchen and food service equipment distributor acquired a regional restaurant supply company in the Southeast with three retail stores and four warehouses. Around the same time it added three warehouses in the Midwest and a new retail store.
Challenge: Different Systems, Pricing and Culture
The acquired company ran on a different ERP, with a different go-to-market approach, pricing model and work culture. The new retail store sold a different product mix on its own pricing model. In the past, the company had hired outside vendors for this kind of onboarding.
Action: Internal Teams, Clean Data, One Platform
As CTO, Don Hook built and led internal implementation teams instead of hiring outside vendors:
- Mapped products, receiving, shipping, picking and packing for each warehouse.
- Extracted products, pricing, customers, invoices and vendor data from the acquired company's ERP. Validated it against SAP, cleaned it and loaded it.
- Trained warehouse staff on the new processes and store staff on POS and retail processes.
- Worked alongside business leaders on training and change management to close the culture gap.
Result: 11 Locations on SAP and $444K Saved
All 11 locations were onboarded onto the company's SAP platform, and the internal approach saved $444,000. The company now had one platform and one set of processes, which put it in position for the next acquisition.
